Hi
The problem could be with your brake master cylinder or the brake servo.
Normaly excessive brake pedal travel would be due to either air in the brake fluid (which would give a spongy feel on hard brake pressure)cured by bleeding the brake system, or poorly adjusted brake shoes (a solid brake pedal when pressure applied) which on a brake shoe and brake drum setup would be rectified by stripping the drums off and checking for issues with adjusters. then re adjusting. on a disc and pad setup it would be best to take the calipers off and clean up the surfaces where the brake pads sit in contact with the calipers to ensure they move without obstruction, apply a slight film of copper slip onto the area and rebuild then re-bleed the system. Check the operation of the system and the brake pedal travel once finished.
